Otimização do processo de logística Interna num ambiente industrial

Abstract

A crescente competitividade no mercado obriga as organizações a reduzir, ou até mesmo eliminar, quando possível, o máximo de desperdícios. As unidades de armazenamento, apesar de consideradas cruciais para o bom funcionamento de qualquer Cadeia de Abastecimento, são também o foco de elevados desperdícios que devem ser eliminados. O presente projeto de dissertação foi realizado na sede da CaetanoBus, a maior empresa de montagem de autocarros de Portugal. A unidade de armazenamento desta organização tem vindo a ser negligenciada no que toca aos investimentos realizados, quando em comparação com as restantes áreas da empresa. Assim, o presente projeto de investigação foi realizado com o objetivo de melhorar os processos de Logística Interna através de uma redefinição do layout do armazém. Para além disso, no decorrer do projeto, foram identificadas outras problemáticas sendo propostas soluções que visaram a sua colmatação. Neste projeto foram propostas duas alternativas de layout que tinham como intuito a melhoria do abastecimento às linhas de montagem. O objetivo principal era a reorganização do parqueamento dos carrinhos de abastecimento à produção e o aumento da zona de abastecimento Just in Time. Após uma análise comparativa entre as duas propostas realizadas, foi escolhida a mais adequada sendo esta, posteriormente, comparada com o layout atual da unidade de armazenamento em estudo. Todas as soluções propostas no decorrer deste projeto tinham como finalidade reduzir, ou mesmo anular, desperdícios relacionados não só com movimentações de operadores como também com o aumento de custos derivado do mal acondicionamento de material por falta de aproveitamento de espaço ou pela desorganização existente em algumas zonas do armazém. A solução de layout proposta cumpre os objetivos definidos sendo a que mais se adequa às necessidades atuais da unidade de armazenamento. Permite uma reorganização do parqueamento dos carrinhos de abastecimento, um aumento da zona de abastecimento Just in Time em 21%, bem como uma poupança mensal de 146.10€. Outras propostas de melhoria efetuadas permitiram à empresa um aumento de 114% na área disponível para armazenagem bem como a eliminação de movimentações desnecessárias.

The growing competitiveness in the market forces organisations to reduce, or even eliminate, when possible, as many wastes as possible. Storage units, despite being considered crucial for the proper functioning of any supply chain, are also the focus of high wastes that must be eliminated. The present dissertation project was carried out at the headquarters of CaetanoBus, the largest assembly company of buses in Portugal. This organisation’s storage unit has been neglected in terms of investment, when compared to other areas of the company. Thus, this research project was carried out with the aim of improving the Internal Logistics process through a redefinition of the layout of the warehouse. In addition to this, during the course of this project, other problems were identified, and solutions were proposed aimed at solving them. In this project two layout alternatives, that aimed to improve the supply to the assembly lines, were proposed. The main objective was the reorganization of the parking of the production supply carts and the expansion of the Just in Time supply area. After a comparative analysis between these two proposals, the most suitable one was chosen being later compared with the current layout of the warehouse in study. All solutions proposed during this project aimed at reducing, or even eliminating, wastes related, not only to the operator’s movements, as well as to the increase in costs derived from the bad storing of material due to lack of use of space or disorganization existing in some areas of the warehouse. The proposed layout solution meets the defined objectives, being the one that best suits the current storage unit needs. It allows the reorganization of the parking space of the supply carts, an increase in the Just in Time supply area by 21%, as well as a monthly saving of 146.10€. Other improvement proposals allowed the company to increase the area available for storage by 114%, as well as the elimination of unnecessary movements.
