Definição de rotas logísticas internas e aplicação de ferramentas Lean no processo produtivo de uma empresa do ramo automóvel

Abstract

Um processo logístico interno eficiente e eficaz é responsável por gerir o fluxo de materiais e informação dentro da fábrica, procurar a eliminação dos desperdícios e consequente redução dos custos, e maximizar o nível de serviço. Como o abastecimento interno de componentes às linhas de produção influencia diretamente o desempenho do sistema produtivo, surge o presente projeto de dissertação realizado na empresa Stokvis Celix Portugal Unipessoal, Ltd. A metodologia de investigação utilizada foi a Investigação-Ação. Através da aplicação de técnicas e ferramentas lean, foi possível realizar uma análise crítica da situação inicial e desenvolver as ações de melhoria. Como problemas identificados, verificou-se a inexistência de standards de trabalho e gestão visual, baixa eficiência e deslocações excessivas pelos operadores logísticos, fraco fluxo de informação, elevado produto intermédio, inexistência de interfaces entre a produção e a logística interna, e transporte inadequado de materiais. Através da implementação de carrinhos de matéria-prima e produto acabado, da definição e delimitação de zonas diferenciadas para as máquinas kiss cut; da implementação de um sistema kanban para o abastecimento destas máquinas e da modificação do método de recolha de produto acabado, verificou-se um aumento da eficiência do operador logístico em 14% e uma redução, em média, de 5,5 km/dia. Verificou-se também que esse operador consegue fornecer todo o auxílio necessário às quatro máquinas, traduzindo-se num ganho total anual de cerca de 25 mil Euros. Através da implementação de um bordo de linha, para além de se ter melhorado as condições ergonómicas, verificou-se um ganho de 96,8% na troca de bobine e um ganho de 57,1% no abastecimento. Esta implementação nas cinco prensas permitirá obter um ganho de cerca de 9,5 mil Euros/ano. Com a implementação de um sistema mizusumashi, estima-se uma redução dos custos de transporte em cerca de 28 mil Euros/ano, a diminuição dos riscos de qualidade relacionados com o transporte inadequado dos materiais e a capacidade de proporcionar um abastecimento às linhas puxado, contribuindo para a prática de uma produção just-in-time. Em suma, através das implementações e sugestões de melhorias, os objetivos porpostos pela empresa foram alcançados tornando o fluxo logístico interno mais eficiente.

An efficient and effective internal logistics process is responsible for managing the materials and information flow within the plant, seeking waste elimination and consequent costs minimization and focus on maximizing the level of service. As the internal supply of components to the production lines directly influences the performance of the production system, this dissertation project was carried out at Stokvis Celix Portugal Unipessoal, Ltd. The research methodology used was Action-Research. Through the application of lean techniques and tools, it was possible to perform a critical analysis of the initial situation and develop improvement actions. As identified problems, it was verified the inexistence of work standards and visual management, low efficiency and excessive displacements by the logistic operators, weak information flow, high intermediate product, inexistence of interfaces between production and internal logistics, and inadequate transportation of materials. Through the implementation of raw material and finished product carts, the definition and delimitation of differentiated areas for the kiss cut machines, the implementation of a kanban system for the supply of these machines and the modification of the finished product collection method, there was an efficiency increase of the logistic operator by 14% and a reduction, on average, of 5,5 km/day. It was also verified that this operator can provide all the necessary support to the four machines, translating into a total annual gain of about 25 thousand Euros. Through the implementation of a bord of line, besides having improved the ergonomic conditions, there was a 96,8% gain in bobbin change and a 57,1% gain in supply. This implementation in the five presses will allow a gain of about 9,5 thousand Euros/year. With the implementation of the mizusumashi system, it is estimated a reduction in transportation costs of about 28 thousand Euros/year, the reduction of quality risks related to inadequate materials transportation and the ability to provide a pull supply to the lines, contributing to the practice of just-in-time production. In summary, through the implementations and suggestions for improvements, the objectives set by the company were achieved making the internal logistics flow more efficient.
