Análise de produtos com rentabilidade negativa numa empresa da indústria automóvel

Abstract

A presente dissertação enquadra-se no âmbito da conclusão do Mestrado Integrado em Engenharia e Gestão Industrial, concretizada em contexto industrial, na empresa Inoveplastika – Inovação e Tecnologia em Plásticos S.A., inserida no setor de produção de componentes de plástico para a indústria automóvel. O foco principal da dissertação inseriu-se essencialmente no estudo de um grupo restrito de produtos, que a empresa produzia, com base nos princípios do Lean Thinking. A primeira fase deste projeto consistiu numa revisão bibliográfica centrada no Lean Production, nomeadamente, história e evolução, princípios e, ainda, ferramentas associadas. Considerando a metodologia adotada para a resolução do projeto, Investigação-Ação, foi realizada uma descrição da situação atual global dos diversos setores produtivos da empresa. De seguida foi efetuada uma análise crítica, para diagnosticar e identificar os problemas. Para eliminar os problemas encontrados foram apresentadas propostas de melhoria, nomeadamente, a criação de janelas de entrega no departamento do armazém, a implementação de um comboio logístico na secção da injeção, a implementação da ferramenta SMED para o processo de setup e, por fim, a análise da rentabilidade negativa das referências produzidas pela empresa. Das quatro problemáticas em estudo, apenas as janelas de entrega e o estudo das referências de rentabilidade negativa foram implementadas. No que diz respeito às janelas de entrega, da situação pré-intervenção para a situação da concretização da melhoria verificou-se uma redução de 35% no tempo de receção por entrega. Relativamente ao estudo das referências com rentabilidade negativa, todas foram devidamente analisadas e em todas foram identificadas as áreas a atuar, sendo a fase final desta temática a de definir que departamento ficaria encarregue de atuar sobre os problemas identificados, bem como quanto tempo teriam para o fazer. Com o estudo feito nesta área estima-se que a empresa ganharia 30000€ por ano. Acerca das sugestões que ainda não foram concretizadas foram estudados os possíveis ganhos. Assim, na inserção do comboio logístico na secção de injeção estima-se uma redução de 3 operadores de injeção, i.e., um operador em cada turno. No caso do tempo de setup, a aplicação da ferramenta SMED teria um impacto na redução de 50% desse tempo.

This dissertation is part of the conclusion of the Master’s in Engineering and Industrial Management final phase internrship scope, developed in an Industrial environment, at the company Inoveplastika – Inovação e Tecnologia em Plásticos Lda, inserted in the production sector of plastic components for the automotive industry. The main goal of the dissertation was the study of a restricted group of products, which the company produced, based on the principles of Lean Thinking. The first phase of this project consisted of a literature review centred on Lean Production, namely, history and evolution, principles and the main tools. Considering the methodology adopted for the resolution of the project, Action Research, a description of the current global situation of the various productive sectors of the company was carried out. A critical analysis was then carried out in order to diagnose and identify existing problems. To eliminate the problems found, proposals for improvement were presented, namely, the creation of delivery windows in the warehouse department, the implementation of a mizusumachi in the injection section, the implementation of the SMED tool for the setup process and finally the analysis of the negative profitability of the references produced by the company. Of the four issues under study, only the delivery windows and the study of negative profitability references were implemented. Regarding delivery windows made before the project and after there was a 35% reduction in reception time per delivery. Regarding the study of references with negative profitability, all were duly analyzed and the areas to act were identified in all, the final phase of this theme being to define which department would be in charge of acting on the identified problems, as well as how much time they would have for attack them. With the study carried out in this area, it was estimated that the company would earn €30000 per year. Regarding the suggestions that have not yet been implemented, possible gains were studied. Thus, in the insertion of the mizusumachi in the injection section, it is estimated a reduction of 3 injection operators, i.e., one operator in each shift. In the case of setup time, the application of the SMED tool would have an impact of reducing this time by 50%.
