Resumo(s): | Os modelos económicos e sociais exigem atualmente um reforço da competitividade da atividade
industrial. A indústria, tenta diariamente encontrar soluções para otimizar os seus recursos e
melhorar o desempenho operacional dos seus processos. Num esforço pela melhoria de
competitividade, a função produção tem sobressaído nas áreas organizacionais pela expressiva
melhoria do desempenho organizacional e pela introdução de novas abordagens de gestão industrial.
Neste contexto, surgem abordagens metodológicas como o Lean Management que tem por objetivo
melhorar processos racionalizando fluxos, removendo desperdícios e enfatizando ganhos em rapidez
e eficiência através do desenvolvimento de competências, alterações na cultura e no desenvolvimento
sustentado dos processos de melhoria contínua das organizações.
O projeto aqui formalizado, no âmbito do Mestrado em Engenharia Industrial da Universidade do
Minho, descreve a solução encontrada para o desafio proposto pela Ansell Portugal, Industrial Gloves
Lda., com o objetivo de reduzir o tempo de setup numa linha de produção de revestimento de luvas
têxteis com borracha nitrílica (NBR).
A metodologia de investigação-ação, a par da revisão bibliográfica e em articulação com as técnicas
do Lean Management nomeadamente, SMED (Single Minute Exchange of Die), 5S, Gestão Visual e
métodos estatísticos, procuram o conhecimento adequado para a análise e compreensão dos
problemas, tomadas de decisão e de identificação de soluções estruturadas para o projeto.
A solução implementada apoia-se num modelo de trabalho organizado, que incrementou a produção
em cerca de 14,2%, correspondente a ganhos de 53.740 € mensais, aumentou o OEE (Overall
Equipement Effectiveness) do equipamento em 12 pontos percentuais, e reduziu o tempo de setup em
95,1% face ao estado inicial.
O projeto provou que solução para o problema esteve sempre com os que com ele lidam
diariamente e que nem sempre é necessário consumir recursos e fazer investimentos para se
atingirem resultados significativos com grande impacto na vida das organizações. Economic and social models currently require a strengthening of the industrial activity competitiveness. The industry tries daily to find solutions to optimize its resources and improve the production function that has excelled in organizational areas by significantly enhancing the organizational performance and introducing new approaches to industrial management. In this context, there are methodological approaches, such as Lean Management, that aims to improve processes by streamlining flows, removing waste and emphasizing gains in speed and efficiency through the development of skills, changes in culture, and the sustained progress of continuous improvement processes of the organizations. The project formalized here, within the scope of the MSc in Industrial Engineering at the University of Minho, describes the solution found for the challenge proposed by Ansell Portugal, Industrial Gloves Ltd., in order to reduce the setup time in a production textile line of gloves coating with nitrile rubber (NBR). The research-action methodology, together with the bibliographic review and in articulation with the Lean Management techniques, namely SMED (Single Minute Exchange of Die), 5S, Visual Management and statistical methods, seek the adequate knowledge for the analysis and understanding of the problems, decision-making, and identification of structured solutions for the project. The implemented solution is based on an organized work model that increased production by around 14,2%, corresponding to gains of € 53,740 per month, increased the equipment's Overall Equipment Efficiency (OEE) by 12 percentage points, and reduced the setup time by 95.1% over the initial state. The project has proven that the solution to the problem has always been with those who deal with it daily, and it is not always necessary to consume resources, or make investments, to achieve significant results with a great impact on the life of the organizations. |
