Resumo(s)A empresa onde esta dissertação decorreu, Systems Sunlight, é produtora de baterias industriais Grega. A 1 de Maio de 2018, deflagrou um incêndio num dos edifícios de produção que se alastrou para a maior parte da linha de produção. Durante e após a reconstrução, o objetivo para a produção será seguir a abordagem Lean, pois esta indústria é caracterizada pelas suas grandes dimensões, lotes e longo Lead Time, na qual os processos tecnológicos estão subdesenvolvidos e dependentes do trabalho manual. O principal objetivo desta dissertação é a melhoria da performance produtiva da indústria das baterias industriais, no departamento “Jar Formation”, usando Lean Thinking e as suas ferramentas para eliminar o desperdício e melhorar a sua produção. Durante a fase de diagnóstico, foram utilizadas ferramentas como BPMN (Business Process Model and Notation), SIPOC (Suppliers, Input, Process, Outputs, Costumers), análise do layout e estudo de tempos e operações. Resultante do passo anterior, foram encontrados três problemas: a distribuição dos elementos nos módulos, que era demasiado exigente para o supervisor de turno; inexistente arrumação dos cabos e pontes dos módulos, criando problemas ergonómicos, uso incorreto, falta de standard, e tempo desperdiçado; a existência de dois tipos de elementos no chão de fábrica, aqueles que devem ser colocados nos módulos e os elementos “DC” (secos), no entanto indistinguíveis, criando desperdício de tempo. Para resolver estes problemas, foram propostas soluções. No caso da distribuição dos elementos nos módulos, foi criado um programa em Excel VBA que permite automatizar esta tarefa de forma eficiente, mais rápida e erradicando erros e manipulações. Observaram-se melhorias de 92% em tempo gasto, enquanto se liberta o encarregado para outras tarefas e poupa cerca de 3,600.00€ anualmente. O problema da arrumação foi resolvido com a criação de um suporte para pendurar cabos e pontes. Assim, os problemas ergonómicos são reduzidos em 70%, passando de 10 para 3 na escala REBA, criou-se um standard com um stand para cada cor, assegurado por uma ‘One Point Lesson’, o tempo desperdiçado na tarefa é reduzido em 97% e 99% nos edifícios K2 e K10, respetivamente, enquanto se acaba com o uso incorreto do materiais e se reduzem as distâncias percorridas entre 80% a 95% no K10. Finalmente, com a medida proposta em relação ao tempo utilizado na procura das paletes de elementos corretas para colocar nos módulos, a empresa irá recuperar 17,39% do tempo desperdiçado na tarefa, assim como erradicar erros pontuais.
The company where this dissertation took place, Systems Sunlight, is an industrial battery manufacturer in Greece. In May 1st of 2018 a fire set off in one of the industrial complexes and spread throughout the majority of the production line. The goal for the production during and after the reconstruction should rely on a Lean approach as this industry is characterized by its big dimension, and big batches and long Lead Time, where technological processes are underdeveloped and highly dependent on manual labor. This dissertation has a main objective of performance improvement in the production of industrial batteries, in the Jar Formation Department, using Lean Thinking and Tools allowing the elimination of existing waste and improvement in how production is carried. While in the diagnosis phase tools like BPMN (Business Process Model and Notation), SIPOC (Suppliers, Input, Process, Outputs, Costumers), Layout analysis and study of times and procedures was made. As a result, three major problems were found: the Cells’ distribution on the Modules was too demanding of the Shift Foreman; storage for the cables and bridges used on the modules was non-existent, creating ergonomic problems, lack of standard, incorrect use and wasted time searching for the cables; there are two types of cells on the production floor, the ones meant to go on the modules and “DC” cells, meant to be delivered in a dry state, but indistinguishable without closer inspection, creating a waste of time. To address these problems, solutions were proposed. Tackled first, was the cells’ distribution by creating an Excel VBA algorithm that solves the problematic task in an automatized manner, more efficiently and quicker, eradicating errors and disallowing manipulation. With it there a time improvement of 92%, while freeing the employee and saving around 3,600.00€, annually. The storage problem was solved by creating a stand where both the cables and bridges would be hanged. With its use, the ergonomic problems go from 10 to 3 in a REBA scale, a 70% improvement, a standard created by the use of different stands for each color, secured by a One Point Lesson, the wasted time on the task decreased by 97% and 99% in K2 and K10 buildings respectively, while erasing the incorrect use of the cables. The walking distances are also decreased with this proposal, by 80% to 95% in K10 building. Lastly, with the measure proposed related to the time spent searching for the correct pallets to place on the modules, the company should get back 17,39% of wasted time on the task and nihility of errors.
