Resumo(s)A presente dissertação foi realizada no âmbito do 5º ano do Mestrado Integrado em Engenharia e Gestão Industrial e teve como objetivo a incorporação de princípios Lean Thinking em atividades num armazém de uma empresa de componentes elétricos, mais concretamente, na Gewiss Portugal. Esta filosofia tem como objetivo a eliminação dos desperdícios e, consequentemente, o aumento da produtividade, procurando-se continuamente o patamar de “fazer mais com menos”. Para a presente investigação foi utilizada a metodologia Investigação-Ação, onde o processo foi sendo desenrolado pelo lema “aprender fazendo”, sendo que todo o processo foi um caminho iterativo, desde o conhecimento do processo, a identificação de problemas, a sugestão de propostas de melhoria e a análise e discussão das mesmas. No desenvolvimento da dissertação é feita a revisão da literatura onde são apresentados conceitos relacionados com o Lean Production e algumas das ferramentas utilizadas para a identificação e redução de desperdícios e, após a apresentação do papel da Logística, mais especificamente, o armazém, interliga-se os três conceitos: Lean, logística e armazém. Após isso é apresentada a empresa onde decorreu a investigação, centrando-se a descrição dentro do armazém, visto ser este o espaço de identificação de problemas e sugestão de propostas de melhoria. Através do uso de ferramentas como os 5W2H, análise multimomento e diagrama de esparguete, foi possível identificar problemas relacionados com o tempo das atividades e movimentações efetuadas durante o abastecimento do comboio, oportunidades de melhoria em determinadas tarefas, como a recolha de produto final, a organização do meio utilizado para um dos abastecimentos e estratégias de armazenamento. Com as sugestões efetuadas foi possível a redução do tempo de abastecimento do comboio logístico de cerca de 3,1 horas por dia e a redução de 41% das movimentações. Paralelamente reduziram-se alguns problemas do elevado número de componentes a abastecer, com a redução de 24% das picagens, aliado à diminuição de 1034 UM de stock nas linhas. Além disso, conseguiu-se um ganho de 25% das movimentações durante o abastecimento do PT004, assim como uma redução de 40% das movimentações durante a atividade de recolha de carrinhos de produto final, o que se traduz em 66 minutos por dia. Outros ganhos importantes prenderam-se com a introdução de gestão visual e normalização do trabalho, que permitiram facilitar a formação de novos operadores e reduzir a variabilidade do processo.
The present dissertation was developed under the scope of the 5th year of the Integrated Master in Industrial Engineering and Management and its goal was the incorporation of Lean Thinking principles on the activities of a warehouse on an producer of electrical devices, more specifically Gewiss Portugal. This philosophy has the purpose of eliminating wastes and, consequently, increasing the productivity, seeking the goal of “doing more with less”. For the present investigation the methodology used was Action-Research, in which the process was unrolled by the motto “learn by doing” and it was an iterative process, beginning on the knowledge of the process, identification of problems, suggestion of improvement proposals and their analysis and discussion. On the development of the dissertation it is made the literature review where there are presented concepts related do Lean Production and some tools used to identify and reduce wastes and, after the presentation of the role of Logistics, more specifically, the warehouse, the three concepts are interconnected: Lean, logistics and warehouse. Then, the company where the project was developed was presented, centring the description on the warehouse since this is the area to identify problems and propose improvement actions. Using tools such as 5W2H, multi moment analysis and spaghetti diagram it was possible to identify problems related to the time spent on activities and movements made during the supply of the milk run. There were identified improvement opportunities in some tasks such as the final product collection, the organization of the resource used to one of the supplies and storage strategies. With the proposed suggestions it was possible to reduce the time needed to supply the milk run in about 3,1 hours per day and to reduce 41% of the movements. Also there were reduced some problems related to the high number of components to be supplied, with the reduction of 24% of the scanned codes allied to the reduction of 1034 monetary units of stock on the production lines. Besides that, there was achieved a gain of 25% of the movements during the supply of the PT004 and a reduction of 40% of the movements during the collection of the final product which translates into 66 minutes per day. Other important gains were related to the introduction of visual management and word standardization which allowed the training of new operators and the reduction of the process’ variability.
