Acompanhamento, análise e melhoria de secções produtivas de corte de uma empresa do domínio de componentes para a indústria automóvel

Abstract

A presente dissertação está enquadrada no ciclo de estudos do Mestrado Integrado em Engenharia e Gestão Industrial, da Universidade do Minho, sendo o resultado de um projeto individual desenvolvido em contexto empresarial. Esta dissertação foi realizada na empresa Coindu, S.A., localizada em Mogege, no concelho de Vila Nova de Famalicão. É uma empresa multinacional que apresenta, como produto final, capas para estofos de automóveis. Este projeto definiu, como principal objetivo, a análise e melhoria de secções produtivas de corte de couro, de forma a aumentar a produtividade e reduzir o desperdício. Foi ainda desenvolvido, fora deste campo, um quadro relativo à gestão das operações da empresa e projetos em andamento. O estudo foi realizado, recorrendo a ferramentas Lean. Após um breve conhecimento dos procedimentos da empresa e de todos os processos que a envolviam, verificou-se que o processo de corte couro e a máquina de corte automático, Humantec, apresentava grande potencial, (o que até ao momento não estava a ser alcançado) e que a melhoria destes traria grandes proveitos à empresa. Os principais projetos realizados passaram pela implementação do turno contínuo na secção de corte de couro, o acompanhamento do projeto ODI e a implementação do indicador Overall Equipment Effectiveness (OEE) na máquina de corte automático Humantec. A concepção do turno contínuo foi conseguida através de um estudo realizado na secção de corte que, depois de se verificarem as melhorias, obtiveram-se resultados significativos, nomeadamente, um ganho de 31,38% de produtividade. Ainda neste setor, realizou-se um estudo relativo a um software que teve como objetivos: aumentar a eficiência, obter um melhor controlo dos operadores numa determinada tarefa e aumentar a capacidade produtiva. Verificou-se um aumento na eficiência de corte e uma redução da produtividade por equipa e por projeto. Seguidamente, verificou-se que a máquina de corte Humantec apresentava tempos improdutivos que deveriam ser identificados e melhorados. Assim, recorrendo ao indicador OEE, realizou-se um estudo no período de três meses. No final do projeto, verificou-se que este indicador sofreu um aumento de 16% ao longo destes três meses. Finalmente, elaborou-se um quadro, Chief Operating Office Board (COO), direcionado à melhoria da gestão de todas as operações relativas à empresa.

The present dissertation is framed in the 5th year of the study cicle of the Master in Industrial Engineer and Management, being the result of an individual project developed in a business context. This dissertation was made at the company Coindu, S.A., located in Mogege - Vila Nova de Famalicão. It is a multi-national company that produces seat covers. The main purpose of this project was the analysis and improvement of productive sections of cut of leather, in order to increase the productivity and to reduce waste. A board for the management of the company's operations and ongoing projects was also developed outside this field. The study was carried out using Lean tools. After a brief knowledge of the company's procedures and all the processes that involved it, it was found that the leather cutting process and the automatic cutting machine, Humantec, posessed great potential that, until now, it hadn’t been achieved. The improvement of those processes, would bring great profits to the company. Having said that, some projets were carried out, such as the implementation of the continuous shift in the leather cutting section, the follow-up of the ODI project, and the implementation of the Overall Equipment Effectiveness (OEE) on the Humantec automatic cutting machine. The continuous shift projet was achieved through a study conducted in the cutting section. After the verified improvements, the study obtained significant results, namely a gain of 31.38% of productivity. Also, in this section, a study was carried out on a software that the main goal was to increase the efficiency, obtain a better control of the operators in a certain task and to increase the productive capacity. There was an increase in cutting efficiency and a reduction in productivity, per team and per project. Afterwards, it was found that the Humantec cutting machine showed unproductive periods of time that should be identified and improved. Thus, using the OEE indicator, a study was fulfilled in the period of three months. At the end of the project, it was found that this indicator increased by 16% over these three months. Finally, a Chief Operating Office Board, was elaborated concerning the improvement of the management of all the operations related to the company.
